That happens.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But increasingly, leaders are&nbsp;encountering&nbsp;patterns that&nbsp;don\u2019t&nbsp;behave like a simple mismatch. They behave like repeatable attempts to exploit speed, remote workflows, and ambiguity across handoffs.<\/p>\n\n\n\n<p class=\"gb-xs wp-block-paragraph\">This&nbsp;isn\u2019t&nbsp;about panic.<br>It\u2019s about clarity.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>What changed<\/strong><\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Three forces have shifted the environment.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>1) Remote delivery changed detection.<\/strong><br>Remote work&nbsp;didn\u2019t&nbsp;\u201ccreate\u201d fraud; it just removed friction that used to reveal problems early. Identity continuity and real-time collaboration used to be built into the workday.&nbsp;Now they have to be designed intentionally.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>2) AI changed the signal.<\/strong><br>AI can help candidates communicate better. That\u2019s&nbsp;normal, and&nbsp;should even be encouraged. The challenge is when tools mask capability gaps during interviews and assessments. It increases detection lag and pushes risk into the first 30\u201360 days&nbsp;of delivery.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>3) Hiring velocity compressed verification windows.<\/strong><br>Most organizations are under pressure to move fast. The faster you move, the fewer natural checkpoints exist. Fraud&nbsp;doesn\u2019t&nbsp;need a breakthrough. It needs the easiest entry point.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>A more useful mental model than \u201cfraud vs not fraud\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cCandidate fraud\u201d is too broad. That can mean everything from resume inflation to coordinated deception.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A more practical way to think about it is with tiers of behavior.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Tier 1: opportunistic misrepresentation.<\/strong>&nbsp;Usually non-malicious, these are typically individual actors, engaging in resume inflation or overstating experience\/coaching that crosses a line.<\/li>\n\n\n\n<li><strong>Tier 2: coordinated deception.<\/strong>&nbsp;More sophisticated attempts. These can include proxy interviews, manufactured histories, identity handoffs, and structured&nbsp;attempts to exploit gaps.<\/li>\n\n\n\n<li><strong>Tier 3: rare but high-impact cases.<\/strong>&nbsp;Advanced Persistent Threats (APT) coming from government organizations or sophisticated cybercriminal rings. This becomes a work quality risk or even an access security risk.<\/li>\n\n\n\n<li><strong>Overemployment \/ undisclosed conflicts<\/strong><br>Pay for full time&nbsp;work, but&nbsp;receive only a fraction of that time as worker effort is divided across multiple engagements.<\/li>\n\n\n\n<li><strong>Location misrepresentation<\/strong><br>Work location flexibility can quickly become a critical security or compliance issue when sensitive data or systems are involved.<\/li>\n\n\n\n<li><strong>Capability&nbsp;inflation<\/strong><br>AI-assisted outputs can mask gaps during interviews or early tasks. The signal shows up later as a performance cliff.<\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">Naming the mechanism matters because it changes the response.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s&nbsp;what typically happens instead: an incident surfaces, gets resolved as a one-off, and the organization moves on. No structured review. No connection&nbsp;drawn&nbsp;to&nbsp;previous&nbsp;incidents. No countermeasures&nbsp;built. The next incident arrives, and the response&nbsp;starts from scratch.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This&nbsp;isn&#8217;t&nbsp;a detection failure. The signals were there.&nbsp;It&#8217;s&nbsp;a failure of organizational learning and adaptation.&nbsp;&nbsp;And it keeps organizations permanently reactive.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Compare that to financial services, who wrote the playbook on fraud controls. Over decades, that industry built shared infrastructure for fraud: standardized taxonomies, cross-institution&nbsp;reporting;&nbsp;layered controls calibrated to risk tiers. Banks&nbsp;don&#8217;t&nbsp;treat each fraud incident as an isolated surprise. They classify it, connect it to known patterns, and feed it into systems designed to catch the next variation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The talent industry has no equivalent. Most organizations are still pattern-matching in isolation, without shared language or shared frameworks.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s&nbsp;why we named these patterns explicitly. Not as a theoretical exercise, but as a practical contribution toward the kind of shared infrastructure this industry needs. You&nbsp;can&#8217;t&nbsp;build countermeasures against behaviors you&nbsp;haven&#8217;t&nbsp;classified.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The early signals are usually visible:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>delivery becomes inconsistent<\/li>\n\n\n\n<li>collaboration is avoided<\/li>\n\n\n\n<li>explanations&nbsp;don&#8217;t&nbsp;match outputs<\/li>\n\n\n\n<li>ownership across parties is unclear<\/li>\n\n\n\n<li>someone feels &#8220;this doesn&#8217;t match what we hired for&#8221;<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Teams hesitate to escalate because they&nbsp;don&#8217;t&nbsp;have certainty, and by the time they do,&nbsp;it&#8217;s&nbsp;expensive and disruptive.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The solution&nbsp;isn&#8217;t&nbsp;suspicion.&nbsp;It&#8217;s&nbsp;a clear path from signal to response.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Building the kind of shared infrastructure that financial services&nbsp;have&nbsp;will take time. Define what \u201chigh impact\u201d means in your environment (access, data, regulated work, client impact).<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>2) Add one or two non-negotiables for higher-impact roles.<\/strong><br>Examples: a live capability moment, identity continuity confirmation before access, or clear rules on who can perform the work.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>3) Make&nbsp;escalations&nbsp;easy.<\/strong><br>Define what counts as a \u201creportable concern\u201d so managers can raise signals early without fear of overreacting.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>4) Build a learning loop.<\/strong><br>After suspected incidents, capture what happened, where it entered, and what would have caught it earlier. Patterns&nbsp;emerge&nbsp;faster than most teams expect. This is the step most teams skip.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>5) Keep it human.<\/strong><br>Most candidates act in good faith. The goal is to protect real candidates and real employers from an environment that has become easier to game.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">These five moves will close the most obvious gaps. But candidate fraud is a lifecycle problem, and point fixes only go so far.
