Il\u00b7elle assiste aux premi\u00e8res r\u00e9unions, r\u00e9pond rapidement et semble harmonis\u00e9\u00b7e avec le travail.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Puis la tendance change. Il\u00b7elle manque des r\u00e9unions quotidiennes ou s&#8217;y joint en retard. Les r\u00e9ponses ralentissent. Le travail arrive par lots, poli en surface, mais d\u00e9pourvu du contexte et de la collaboration qu&#8217;exigeait le poste. Le\u00b7la gestionnaire passe plus de temps \u00e0 courir apr\u00e8s les mises \u00e0 jour qu&#8217;\u00e0 examiner les livrables.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Rien ne casse franchement. Toutefois, la v\u00e9locit\u00e9 diminue, l&#8217;\u00e9quipe absorbe les reprises de travail, et l&#8217;organisation continue de payer pour un niveau de capacit\u00e9 qu&#8217;elle ne re\u00e7oit plus.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">L&#8217;organisation continue de payer pour le poste. Elle ne re\u00e7oit plus le niveau de capacit\u00e9 qu&#8217;elle avait pr\u00e9vu.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Dans les programmes o\u00f9 ce sch\u00e9ma se r\u00e9p\u00e8te d&#8217;un poste \u00e0 l&#8217;autre ou d&#8217;un\u00b7e prestataire \u00e0 l&#8217;autre, le co\u00fbt cumulatif n&#8217;est pas n\u00e9gligeable. L&#8217;activit\u00e9 de remplacement, les d\u00e9lais prolong\u00e9s, la charge des gestionnaires et les reprises de travail peuvent s&#8217;accumuler sur plusieurs semaines avant que quiconque d\u00e9finisse la cause profonde.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong><strong><strong><strong><strong><strong><strong><strong>Un probl\u00e8me de clart\u00e9, pas de surveillance<\/strong><\/strong><\/strong><\/strong><\/strong><\/strong><\/strong><\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Le cumul d&#8217;emplois s&#8217;inscrit sur un spectre. \u00c0 une extr\u00e9mit\u00e9, un\u00b7e contractuel\u00b7le accepte un second emploi non divulgu\u00e9 qui d\u00e9tourne discr\u00e8tement son attention. \u00c0 l&#8217;autre extr\u00e9mit\u00e9, un\u00b7e travailleur\u00b7se facture des heures \u00e0 temps plein aupr\u00e8s de deux employeurs \u00e0 la fois. Le fil conducteur n&#8217;est pas le second emploi, mais la non-divulgation. L&#8217;organisation a pris une d\u00e9cision concernant la capacit\u00e9 fond\u00e9e sur des renseignements qui n&#8217;ont jamais \u00e9t\u00e9 exacts.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Cette distinction est importante, car elle indique la solution. L&#8217;instinct est de surveiller&nbsp;: suivre les connexions, observer l&#8217;activit\u00e9 de frappe, auditer les heures. Toutefois, la surveillance est co\u00fbteuse, corrosive pour la confiance et facile \u00e0 contourner. Elle traite un probl\u00e8me de clart\u00e9 comme un probl\u00e8me de contr\u00f4le.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Les organisations qui g\u00e8rent bien cette situation font quelque chose de plus simple. Elles rendent explicites les attentes en mati\u00e8re de capacit\u00e9 avant le d\u00e9but du mandat&nbsp;: ce que le poste exige; ce qui est attendu en mati\u00e8re de divulgation; ce qui constitue un conflit. Lorsque l&#8217;attente est claire, l&#8217;ambigu\u00eft\u00e9 sur laquelle repose le cumul d&#8217;emplois dispara\u00eet.<\/p>\n\n\n\n<div class=\"wp-block-group is-layout-constrained wp-block-group-is-layout-constrained\" style=\"margin-bottom:var(--wp--preset--spacing--50)\">\n<h2 class=\"wp-block-heading\"><strong><strong><strong><strong><strong><strong>Zones de concentration du risque<\/strong><\/strong><\/strong><\/strong><\/strong>&nbsp;<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Tous les postes ne comportent pas la m\u00eame exposition au risque. Le risque est \u00e0 son maximum lorsque l&#8217;attention divis\u00e9e cause le plus de dommages&nbsp;:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li class=\"has-base-font-size\">les postes ayant acc\u00e8s \u00e0 des syst\u00e8mes sensibles, au code source ou aux donn\u00e9es des client\u00b7es, o\u00f9 un\u00b7e travailleur\u00b7se distrait\u00b7e repr\u00e9sente un risque pour la s\u00e9curit\u00e9;<\/li>\n\n\n\n<li class=\"has-base-font-size\">les postes de niveau sup\u00e9rieur, r\u00e9mun\u00e9r\u00e9s pour le jugement et la pr\u00e9sence, et non seulement pour le rendement, o\u00f9 le co\u00fbt est la capacit\u00e9 qui ne se manifeste jamais;<\/li>\n\n\n\n<li class=\"has-base-font-size\">les postes de prestation \u00e0 d\u00e9lais critiques, o\u00f9 la disponibilit\u00e9 pendant les incidents fait partie de ce qui a \u00e9t\u00e9 achet\u00e9;<\/li>\n\n\n\n<li class=\"has-base-font-size\">les postes o\u00f9 les r\u00e9sultats assist\u00e9s par l&#8217;IA peuvent masquer un engagement r\u00e9duit, rendant un \u00e9cart de capacit\u00e9 invisible par rapport aux attentes pr\u00e9alables \u00e0 l&#8217;IA.&nbsp;<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Le dernier point est celui que la majorit\u00e9 des programmes ratent. Un\u00b7e travailleur\u00b7se comp\u00e9tent\u00b7e utilisant l&#8217;IA peut produire un r\u00e9sultat acceptable en une fraction des heures factur\u00e9es, ce qui signifie que le signal de qualit\u00e9 qui indiquerait normalement un engagement r\u00e9duit peut ne jamais appara\u00eetre. L&#8217;\u00e9cart est r\u00e9el m\u00eame lorsque le travail semble satisfaisant.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong><strong><strong><strong><strong><strong><strong><strong>Point de d\u00e9part<\/strong><\/strong><\/strong><\/strong><\/strong><\/strong><\/strong><\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Avant l&#8217;ouverture du poste, d\u00e9terminez la divulgation exig\u00e9e et ce qui constitue un conflit \u00e0 vos yeux. Inscrivez cette exigence dans les modalit\u00e9s du mandat, et non dans un outil de surveillance d\u00e9ploy\u00e9 apr\u00e8s coup.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Calibrez ensuite selon le risque. Un r\u00f4le \u00e0 court terme et \u00e0 acc\u00e8s limit\u00e9 ne n\u00e9cessite pas le m\u00eame degr\u00e9 d&#8217;examen qu&#8217;un poste d&#8217;ing\u00e9nieur\u00b7e principal\u00b7e ayant acc\u00e8s \u00e0 la production.
